The L&D Multiplier: Why Revenue Teams Without a Performance Partner Hit a Ceiling
A note for CEOs, CROs and CFOs The number that should worry you Forbes covered Salesforce's State of Sales report under the headline that 57% of sales reps missed their quotas. The figure is from 2018, but it has not gone away. A 2025 report found 57.31% of SaaS reps missed quota in Q2 2025. Forbesquotapath If more than half of your quota-carrying people miss target year after year, hiring more of them does not fix it. It repeats the problem at larger scale. L&D is not a training event. It is a performance system. Most boards see L&D as a budget line: induction, a workshop, a product session. A few hours, then back to work. The data points to something different. The gains come from continuous coaching tied to real work, not from one-off training. Quality matters more than activity Not all L&D works. Random coaching gives little lift. Structured coaching does. • Dynamic, tailored coaching beat the study average by 21.3% on quota attainment and 19.0% on win rates. trainingindustry • The average rep gets one manager-led coaching session a month, while managers of top-performing reps complete about three. mindtickle That is a threefold difference in coaching frequency between average and top teams. Where the lift lands: your middle 60% The same HBR research found that coaching gives the bottom 10% and the top performers only minimal gains. The real return is in the middle of the team, which is most of your headcount and most of your revenue. trainingindustry Top performers will hit target anyway. The middle is where an L&D partner changes your numbers. An illustration for the CFO Assumptions are ours, for illustration only. We apply Korn Ferry's relative uplift to a hypothetical team. Without L&D system With L&D system Sales team 20 reps 20 reps Quota per rep ₹1 Cr ₹1 Cr Total target ₹20 Cr ₹20 Cr Attainment 45% about 58% (28% relative uplift) Revenue delivered ₹9.0 Cr about ₹11.5 Cr That is roughly ₹2.5 Cr more revenue with no additional hiring. Add lower turnover and you also save on rehiring and ramp-up. Why organisations stop scaling Without an L&D system, growth depends on adding people. Each new hire: • Ramps slowly, learning by trial on live customers • Sells in their own way, so results vary • Depends on managers who monitor but do not coach • Leaves sooner, which restarts the cycle Revenue then grows only as fast as headcount, and quality falls as headcount rises. That is the ceiling. A system scales. Individual heroics do not. What CXOs should ask this quarter 1. What share of L&D spend goes to events, and what share to continuous coaching? 2. How many coaching sessions does each rep get per month? 3. How long does a new hire take to reach full productivity? 4. How fast do we detect a performance gap, and how fast do we fix it? 5. Is L&D measured on revenue outcomes or on attendance? The shift From To L&D as a cost L&D as a performance partner Training as an event Coaching as a system Measuring attendance Measuring win rate and quota attainment Growth by headcount Growth by capability Final thought The data is consistent: coaching and continuous learning move win rates, quota attainment, engagement and retention together. Organisations that treat L&D as a few hours of training pay for it in missed quotas. Those that treat it as a partner in performance gain revenue from the team they already have.
